Your idle adjustment is probably a little high, When it is higher, there is not as much fuel drawn in when it is kicked over. It sounds like you need to reconsider some of the suggestions above. When your TORS stock top is on, the idle adjustment is by the big knobs on top of carbs. The synchronization is done by the cable adjusters when your slides are not resting on the idle screw.
P.S. Make sure that the choke cross-over tube is connected from one carb to the other or it will always be hard to start when cold.
